An internal rebuild that lost the customer-facing date

Product company with a small internal team

01

Overview

An internal rewrite of a customer portal started with good intent and no cutover plan. Old and new systems drifted. Sales had already promised a date.

02

Challenge

The CTO needed a partner who would not propose another rewrite. They needed a cutover slice and a freeze on non-critical design churn.

03

Solution

We mapped old vs new feature-for-feature, chose the smallest portal surface that sales could honestly launch, and put both teams on a shared board. Suraket owned the integration edge and the launch checklist. Visual polish that did not block launch was parked.

The result

A portal customers could complete went live. The internal team kept ownership of the domain they knew. The rewrite became a program with a second date instead of a myth.
